Shopify agency vs custom build: which is right for your shop

If you are deciding between a Shopify agency and a fully custom store, the honest answer is that both are right, for different shops. The trick is knowing which shop you are. Get that wrong and you either overpay for a bespoke build you did not need, or you outgrow a themed store six months in and rebuild anyway. What a Shopify agency does

A Shopify agency builds your store on Shopify. They take a theme, bend it to your brand, wire up the apps you need, set up payments and shipping, and hand you a store you can run yourself. Good ones also fix the boring things that lose sales: slow themes, a bloated app stack, a checkout with too much friction.

You keep Shopify's monthly fee and its very strong checkout. You keep the easy admin your staff can learn in an afternoon. What you gain from the agency is speed and someone who has done it fifty times and will not repeat the fifty mistakes.

The cost of the agency work sits on top of the Shopify plan and app fees. For a clean, well-built themed store expect a project fee in the low thousands, more if your catalogue is large or your logic is unusual.

What a custom build does

A custom build is your store built as its own site, not on top of a rented theme. The design is exactly your brand, the pages load fast because there is no stack of paid apps fighting each other, and the logic can do whatever your business actually needs. You own the whole thing outright.

This route shines when the store is the brand, when a theme cannot express what makes you different, or when your selling logic is genuinely unusual: complex bundles, region pricing, a booking flow tied to products, a configurator. It also shines when speed is a competitive edge in your market and you refuse to lose sales to a slow page.

The trade is that you own the maintenance too, or you pay someone to. There is no Shopify absorbing the security patches for you unless you build on a platform that does. A good custom build accounts for this up front.

The questions that actually decide it

How unusual is your selling logic? Normal catalogue, normal checkout, go Shopify and hire an agency to do it well. Bundles, configurators, bookings, region rules, lean toward custom.

How much does the brand carry the sale? If people buy partly because of how the store looks and feels, a theme will always feel slightly borrowed. Custom earns its price here.

How fast do you need to be live? Shopify with an agency can be selling in days to a couple of weeks. A full custom build takes longer. If getting live this month is the priority, that points one way.

Do you want to rent or own? Shopify is renting a very good platform. Custom is owning your store. Neither is wrong. It is a question of how you want to run the business in three years.

What is your monthly tolerance? Shopify plan plus five to ten apps can quietly reach 200 pounds a month before the agency invoice. Custom front-loads the cost and lowers the monthly. Add up three years of cost, not one launch invoice.

The mistake most shops make

They pick based on the launch price alone. Shopify plus a cheap theme looks cheapest on day one, so they take it, then spend the next year bolting on paid apps to force it to do things a custom build would have done natively, and paying developer money on top to patch the theme. The "cheap" route becomes the expensive one.

The opposite mistake is real too. A simple catalogue shop pays for a full bespoke build it never needed, when a well-set-up Shopify store would have sold exactly the same amount for a fraction of the cost.

Match the tool to the shop, not to your ego about the shop.
