How to choose an ecommerce agency that actually ships
Most ecommerce agency horror stories share a shape. Great pitch, slow build, a launch date that slides three times, a final invoice bigger than the quote, and a store you cannot edit without emailing them and waiting a week. You do not need luck to avoid that. You need to ask the right questions before you sign. An ecommerce agency should do one thing above all: ship a store that sells and then get out of your way. Here is how to tell the ones who do from the ones who talk.
Look at what they have actually launched
Not the mockups. The live stores. Ask for three you can visit right now, open them on your phone, and time how long they take to load. A store that crawls on mobile is a store losing sales, and if the agency shipped it, that tells you what they tolerate.
Buy something, or at least get to the checkout. Count the steps. See if shipping cost shows up early or ambushes you at the end. The checkout is where money is won or lost, and a good agency treats it that way.
Ask what those stores sell now versus at launch. Anyone can build a pretty homepage. The question is whether their builds make money, and a confident agency will happily point you at a client who will say so.
Get the price in writing, and get it fixed
Vague pricing is the tell. "It depends" is fine as a first answer and unacceptable as a final one. Before you sign you should know the total, what it includes, and what would cost extra. If they only quote by the hour, you are carrying the risk of their inefficiency.
Fixed price protects you. It means the agency has thought the project through, and it means an overrun is their problem, not a surprise on your card. Ask directly: is this the number, and what would change it?
Watch for the cheap launch quote that hides a monthly tail. Some agencies quote low, then build on a stack of paid apps that costs you 150 pounds a month forever. Ask what the store will cost to run every month, then add that to the build price.
Ask who owns it and who can edit it
This is the question that saves you the most pain. After launch, can you change your own prices, text, and photos, or do you have to come back to the agency for every small edit? If the answer is "just send us the changes," you are renting your own store back from them.
You want an editable panel handed over on day one, with a quick walkthrough so your staff can use it. Own your domain, own your store data, own your product content. A good agency wants you independent, because a client who can run their own store is a happy client who still comes back for the big work.
Check how fast they move
Speed of delivery is a fair proxy for how an agency works. Studios that ship in days have tight processes. Studios that take three months for a normal catalogue store often have a queue you are stuck in and a scope that keeps growing.
Ask for a real timeline with a launch date, and ask what happens if they miss it. The answer tells you whether the date is a promise or a hope. A store that is live and selling this month beats a perfect store that launches next quarter.
See whether they think about after launch
Launch is the start, not the finish. Ask what happens in week two when something breaks, when a product will not save, when a payment fails. Is there a person who answers, and how fast?
Ask whether they measure anything. A serious agency will talk about page speed, checkout completion, and where visitors drop off, because those numbers are the difference between a store that looks good and one that sells. If all they talk about is design, they are decorators, not builders.
The quiet signs of a good one
They tell you when you do not need them. If a simple Shopify setup would serve you, an honest agency says so instead of upselling a bespoke build. That honesty is worth more than any portfolio.
They ask about your margins and your customer before your colours. A store is a business, and an agency that leads with your numbers understands that. One that leads with mood boards is selling you a look.
They give you something to check before you commit. A plan, an audit, a clear scope. You should feel informed, not rushed.
